MAP ONE REAL CUSTOMER JOURNEY

Take a sample of recent wins, losses, and stalled opportunities. Follow each from first inquiry to final outcome. Note where source disappears, stages are skipped, quotes lack a next action, or repeat customers look like new leads. These exceptions reveal which fields and automations matter.

Define the minimum stage set people can use consistently. Every open opportunity needs an owner, a current status, and a next step. A pipeline with dozens of optional labels often hides more than it explains.

FIX DATA AT THE POINT OF ENTRY

Standardize forms, call disposition, campaign naming, contact matching, and permission fields. Deduplicate carefully so you do not erase meaningful account or household relationships. Make the source taxonomy simple enough for marketing and sales to share.

Build alerts for missed inquiries and stale opportunities only after the underlying statuses are reliable. Automation on top of bad stage data can send the wrong message or create busywork.

MEASURE ADOPTION AND OUTCOMES

Review response time, opportunities with no owner, stage aging, quote follow-up, win rate, and repeat purchases. Compare a recent cohort before and after the process change. If the team still keeps its real notes elsewhere, ask which CRM step is making work harder.

A useful CRM helps the next person make the next decision. Optimize that handoff first; dashboards and advanced scoring can follow.
